You don't need a quarter to start a loop. You need thirty days, one owner and the discipline to do the steps in order. Measuring comes first because every later decision depends on it. The reward comes after the terms, and the new trigger after both, so you don't pay more to a program that leaks.
Week 1: measure what you have
- Score the ten checksThe Loop Audit, with three people guessing check 1 first.
- Tag last year's new customersReferral code, gift, shared link, marketplace follow, or none. Write the loop share.
- Compute K and cycle timeFrom completed, unrefunded first orders only. Chapter 3.
- Write the Holdout DigitA random 0 to 9 on every profile, set once. Chapter 22.
- Fill in the loop canvasIn chapter 2. The part you can't name is week 3's job.
Week 2: fix the terms
- Move the payout to deliveryThe inviter's reward waits for the friend's first order, delivered and past the return window.
- Add the brakesPhone or payment verification, one link per new customer, a cap per inviter, an expiry, no self-referral. Chapter 15.
- Price the currencyRun the calculator on your current reward and one product or status alternative.
- Send counsel one packageEvery mechanic with a chance element, every message sent for a customer, every rewarded post. Chapter 23 has the checker.
Week 3: move the trigger
- Move the ask to first useOut of the shipping confirmation, into the first moment the product has done its job. Chapter 16.
- Add the gift insertA printed card for the recipient of every gift order, with their own first-order offer. Copy in Appendix B.
- Put the share link on the receiptThe message that shows the customer what they just got, earned or unlocked.
- Let customers send it themselvesA link and a pre-written line they can edit. Never a message sent in their name.
Week 4: serve the few, start the read
- Rank inviters and call fiveWrite what the top tenth brought and what they said, in their words. Chapter 17.
- Offer the top tier status, not a discountEarly access, a rank, a named code, a share of what they bring.
- Start the prompt holdoutDigit 0 never sees a referral ask. Set the read date in writing.
- Read the scorecard aloudThe eleven lines in chapter 24, every Monday from now on.
Measure, fix the terms, move the trigger, then feed it. In that order.
What not to do in the first thirty days
- Don't raise the reward. A bigger reward on a leaky program pays more people who were coming anyway.
- Don't buy a new referral app. The one you have can almost certainly pay on delivery and cap inviters.
- Don't launch a giveaway until counsel has read the mechanic and the rules exist.
- Don't judge the loop on the dashboard. The holdout read comes at the date you wrote down, not before.
